Appearance
The Unfinished Statue is a human-sized figure of pale gray marble marred by dark veins, chisel scars, and broad patches of raw stone. Its head is only half formed: one smooth cheek rises beside a jagged ridge where an eye should be, while its unfinished jaw exposes a hollow cavity packed with stolen chisels. One arm is slender and elegant, ending in delicate stone fingers, while the other remains a brutal rectangular mass that it repeatedly carves into a weapon. Dust constantly sifts from its joints, and every movement produces the dry click of stone tools striking stone.
Behavior & Origins
Master sculptor Odran Vale abandoned the statue called The Last Gesture after declaring that its face would never emerge correctly. During the following winter, his chisels vanished one by one, and the statue began appearing in workshops across the region, always closer to completion. It does not speak, but it imitates the gestures of sculptors and compulsively steals tools from anyone who works in stone. The statue currently seeks the sealed quarry beneath Saint Orra's ruined chapel, where Odran supposedly hid the original block from which it was carved. A destroyed body leaves behind a trail of dust and tools, but the statue returns wherever unfinished art still exists.

Tactics
The statue opens by hurling a Stolen Chisel at a distant spellcaster or archer, then closes in and uses Multiattack against the nearest isolated target. It uses Violent Reworking when two or more enemies can be caught in the cone, and uses Carve New Feature to climb, extend its reach, or survive a dangerous exchange. When reduced below one-quarter of its hit points, it tries to reach an unfinished artwork or escape through a narrow opening; it fights to the death only if its stolen chisels or the quarry beneath Saint Orra's chapel are threatened.
DM Tips
- Telegraph its arrival with fresh chisel marks in stone, piles of marble dust, and sculptor's tools missing from locked workshops.
- Play it as intensely focused rather than furious: it tilts its unfinished head, studies people like raw material, and answers questions by carving symbols into nearby surfaces.
- When it is reduced to 0 hit points, describe the encounter as a temporary victory; the body collapses, but its tools point toward the next unfinished work where it will reform.
- For a weaker party, remove its resistance to nonmagical weapons. For a stronger party, allow Recarved Existence to trigger after 1 hour instead of at dusk, creating an immediate pursuit.
Loot
- Odran Vale's Returning Chisel — A black iron chisel bearing the sculptor's initials. It always turns up among the statue's remains and points toward the statue's next place of reform. A skilled artisan can use it to identify Odran's distinctive carving style.
- Fragment of the Unfinished Face — A palm-sized piece of marble showing a nearly perfect eye. It grows warm near unfinished sculptures and may be used as a focus to track the statue for one day.
