The First Climb Is Negotiated. Before attacking a creature for the first time, the ladder offers that creature one honest bargain in a creaking, perfectly intelligible voice. The bargain must be something the ladder can reasonably accomplish, such as carrying the creature safely to a ledge, lowering someone gently, or allowing one creature to climb without resistance. If the creature accepts, the ladder fulfills the bargain and will not willingly harm that creature for 24 hours unless the creature breaks the bargain. If the creature refuses, attacks the ladder, or makes an unreasonable counteroffer, the ladder can attack it normally. The ladder can make only one bargain with each creature.
Wall-Hugger's Spite. While touching a wall, tree, roof, or other solid surface, the ladder has advantage on ability checks and saving throws made to resist being shoved, pulled, or knocked prone. A creature climbing the ladder has disadvantage on checks made to keep its grip if the ladder is hostile to it.
Animated Construction. The ladder doesn't require air, food, drink, or sleep.

Actions

Multiattack. The ladder makes two Rung Lash attacks.
Rung Lash. Melee weapon Attack: +5 to hit, reach 5 ft., one target. Hit: 7 (1d8+3) bludgeoning damage. The ladder twists one of its rungs like a club.
Climb Back. Melee weapon Attack: +5 to hit, reach 5 ft., one Medium or smaller creature. Hit: 8 (1d10+3) bludgeoning damage. The ladder hooks its upper rails around the target. If the attack hits, the target is grappled by the ladder (escape DC 13). Until this grapple ends, the target can't climb, and the ladder can climb across the target's space without provoking opportunity attacks.
Kick the Feet. One creature within 5 feet that is standing or climbing must succeed on a DC 13 Dexterity saving throw or take 1d6 bludgeoning damage and fall prone. A creature climbing the ladder falls from its current height, taking normal falling damage.

Reactions

Rung Around. When a creature the ladder can reach misses it with a melee attack, the ladder shifts up to 10 feet along a wall or other solid surface without provoking opportunity attacks.

Appearance

This six-foot wooden ladder is built from dark, knot-riddled oak whose grain resembles clenched fingers. Its iron-shod feet twitch like little black hooves, and each rung bears a different deep gouge, as though countless climbers tried to hang on while being shaken loose. When it moves, the ladder folds and unfolds with insectile precision, scraping its rails against walls and muttering through gaps in the wood.

Behavior & Origins

The ladder was once owned by a carpenter named Vellin Brack, who used it to rescue townsfolk during a mill fire before being abandoned in the burned-out building. Years of overheard promises, shouted orders, and frightened prayers taught it language and a bitter sense of fairness. It now wanders from structure to structure seeking honest bargains, particularly around the ruined Brack Mill, where it wants someone to admit that it was never thanked. A creature that treats it respectfully may gain a stubborn climbing companion; anyone who lies to it can expect every ladder in the area to turn hostile.

Running Resentful Ladder

Tactics

The ladder begins with its honest bargain, positioning itself against a wall or beneath a ledge while it listens carefully to the response. If refused, it uses Kick the Feet against climbers and follows with Climb Back to grapple isolated targets, then uses its climbing speed to drag them toward walls, ceilings, or drop-offs. When badly damaged, it retreats upward along a wall and fights to the death only if someone mocks its bargain or threatens Brack Mill.

DM Tips

  • Telegraph the creature with fresh splinters at the base of ordinary ladders, scraping sounds overhead, and witnesses describing a ladder that asked them a question before attacking.
  • Play its voice as formal and wounded, with long pauses after every promise; it should be eager to honor precise wording and furious at evasive answers.
  • For a weaker party, let an accepted bargain prevent combat entirely; for a stronger party, give it a second Climb Back attack each round or place it beside a dangerous drop.
  • Make the bargain concrete and useful, but never deceptive: the fun comes from what the characters choose to promise and whether they keep it.

  • Brack's Brass Carpenter's Square — A scorched square wedged beneath the ladder's lowest rung. Its engraved initials identify Vellin Brack and can lead characters to the ruined mill.
  • The Unbroken Rung — A polished rung that never splinters or bends. When laid against a wall, it points toward the last place where its owner made a promise and broke it.
